I am in the process of doing the auto to 5 speed swap and had to change the input gear in the transfer case. When I got done with the gear swap and got the transfer case back together I turned the input gear and moved the shift rod. I started in what should be 4-low and both front and back output shafts turned fine. Then 4-high, both front and back gears spun but faster,ok. Then Neutral, nothing at all,ok. But when I went to what should be 2-high both front and back outputs spun again about the speed of the 4-low ! I don't think this is right. I am pretty sure I got everything in the way it came out. Will the transfer case not go into 2 wheel until I get the vaccum hooked up? Any thoughts?

Have you tried some resistance on the front output shaft. Maybe it needs some help disengaging or the fluid is causing the couplers to rotate. If it is still in reduction mode that is not good. Does the linkage bind up at any point?
 
I know what these look like inside...

I don't think you could assemble it to go into 4 low instead of 2 hi as long as the shift forks are in the right place. If they were in the wrong place, I don't think they'd move at all. Try holding the front output like mentioned above, like a manual trans, some force could be transmitted by friction alone.
